Consul Systems

Process consultancy · HQ León, MX · Serving North America

Processes that deliver the same outcome every time. Measured in your numbers, not ours.

Construction, hospitality and transport: we redesign operations until rework, deviation and re-entry drop on hard data. Then—and only then—we automate.

Processes running in production

3 active clients · Industrial · Hospitality · Transport · HQ León, MX · Serving Mexico & the US

Industries

Specialists where process carries weight.

We serve operations where a deviation costs real money: job sites, kitchens, fleets. If your business lives on doing the same thing well many times, we speak the same language.

Industrial 01

Industrial

The pain

Orders arriving in mixed formats, re-entry across three systems, stockouts from lack of visibility, lot traceability kept in notebooks.

What we deliver

A unified order → production → delivery → reconciliation flow, running in production in 6 to 8 weeks using the tools you already own.

Target metric

Order re-entry −70% · On-time fulfillment +15 points · Month-end close 5 days earlier.

Hospitality 02

Hospitality

The pain

Recipes without standard, waste that nobody measures, per-dish cost that shifts with the cook’s mood, rotating staff with no systematic onboarding.

What we deliver

Standardized recipes with automated costing, daily kitchen KPIs (margin, ticket time, waste) and open/close checklists that run without supervision.

Target metric

Waste −25% in 90 days · Per-dish margin tracked to the cent · Staff onboarding in 3 shifts.

Transport 03

Transport

The pain

Boarding counts logged by hand, vehicles without usage records, corporate clients asking for data nobody has consolidated.

What we deliver

Real-time boarding records by route/vehicle/client, automated reports for enterprise clients and an operations dashboard with exception alerts.

Target metric

Under-reported boardings near zero · Client reports with no human in the loop · Fleet utilization +12%.

Clients

Their words, not ours.

Three companies already running redesigned, measured processes today—industrial, hospitality and transport. We work 100% remote: your operation could be in Monterrey, CDMX, Chicago or Austin.

CYBSA

We improved every one of our processes after bringing Consul Systems in; we reached a level we hadn’t even considered. When a recurring client sent us an unusually large order, Consul Systems was the only reason we could adapt at that speed.

Mariano Asador Brunch & Grill

Did we differentiate ourselves in a hyper-competitive restaurant market with a distinctive value proposition? Yes—and now we have the metrics and KPIs for everything we’d planned for, and for everything we hadn’t.

Travel & Live

In a short time we could answer our clients’ questions about boarding counts by route. We optimized our processes and built something clients had been asking us for years.

Method

Three phases, one commitment: deliver what can be measured.

We don’t jump to software. We measure, design, prototype and quantify. Only designs that beat the baseline on hard data become permanent.

  1. Fase 01 2 weeks

    Diagnostic

We measure today, define the ideal and calibrate scope against real budget.

    • 01 Analyze the present
    • 02 Ideal vision
    • 03 Scope expectations
  2. Fase 02 4 – 8 weeks

    Redesign

We draft an idempotent process and run it in production using prototyping tools.

    • 04 Process draft
    • 05 Implement via prototyping
  3. Fase 03 Only if the numbers ask for it

    Automation

We quantify against baseline. Only designs that beat the original go permanent—and become software.

    • 06 Measurable results
    • 07 Measure & adjust

    Guarantee

Phase 3 is billed on result, not on effort. If the automated process doesn’t beat the redesigned one on hard data, we don’t charge for it.

See the 7-stage breakdown
  1. 01

    Analyze the present

An honest whiteboard, no censorship, no judgment. We measure what you actually do today—not what we wish you did. You can’t improve what you haven’t measured.

  2. 02

    Ideal vision

Where do you want to land? We sketch the scenario without limits for one or several processes. Dream first; scope comes next.

  3. 03

    Scope expectations

Dreaming is valid; waking up, too. We calibrate the project to your budget, timeline and the things that truly move the needle.

  4. 04

    Process draft

We design an idempotent process: expected inputs against predictable outputs. It doesn’t matter when or who runs it—the output stays the same.

  5. 05

    Implement via prototyping

We roll the process into production using prototyping tools—an *ecosystem-like* stack—without writing bespoke software yet. We validate against real data, not in a lab.

  6. 06

    Measurable results

We quantify against baseline. If the new result beats the original on hard data—not feelings—the design is promoted to permanent and enters the software queue.

  7. 07

    Measure & adjust

The permanent process is measured in production. Only now do we build software: what already works gets automated—fast, proven, data-backed.

Guarantee

If the numbers don’t beat baseline, we don’t bill Phase 3.

We bill automation on result, not on effort. When the automated process doesn’t beat the redesigned one on hard data—not on feelings—we go back to the drawing board or close out the engagement. No retainers. No “we’ll get there next quarter.”

Philosophy

Software without process is just makeup.

We don’t install Odoo, Zoho or Contpaqi with a thousand fields you’ll never use. We don’t write custom software to dress up broken operations either. Broken processes are rework—human willpower wasted in an unproductive vacuum.

AI lets us ship software at record speed, but software without a proven process is decoration. At Consul Systems, software comes last—only once the process delivers predictable inputs and outputs consistently.

We design from what hurts today and build something measurable, traceable, scalable, monitorable and—above all—adjustable: it adapts (instead of changing) to ultra-competitive markets.

Five non-negotiable properties

  • Measurable

Every step has a KPI defined before we start.

  • Traceable

Inputs, transformations and outputs are on record.

  • Scalable

Built to grow with the business, no re-architectures.

  • Monitorable

Dashboards, alerts and exception reports from day one.

  • Adjustable

    It adjusts—doesn’t change—under ultra-competitive pressure.

What we DON’T do

Every bit as important as what we do.

  • We don’t install generic ERPs with fields you’ll never use.

  • We don’t write custom software on top of unproven processes.

  • We don’t charge open-ended retainers without a written deliverable.

  • We don’t hand over PowerPoints with recommendations and no execution.

Frequently asked

The questions everyone asks before booking.

Straight answers. If yours is missing, write us—we usually reply same business day.

  • 01 What if my operation is too small?

We work with companies from $10M MXN ($500K USD) in annual revenue upward. Below that range, the ROI on a $45,000 MXN (~$2.5K USD) diagnostic doesn’t pencil out. We recommend scoping a single process with a lower-ticket advisor, or waiting until you’ve consolidated volume before bringing us in.

  • 02 Is the diagnostic on-site or remote?

The diagnostic is 100% remote: video sessions, read-only access to your operational data and the tools your team already uses. On-site visits (plant, job site, restaurant) are quoted separately and aren’t required to start.

  • 03 Do you sign NDAs?

Yes. We sign a mutual NDA before the whiteboard session. Your data is never uploaded to third-party tools without your explicit approval; diagnostic work happens with controlled access to your own systems.

  • 04 What happens after the diagnostic if I want to continue?

We move to Phase 2 — Redesign: from $250,000 MXN (~$14K USD), 8 to 16 weeks, with the process running in production by the end. If you choose not to continue, that’s where the engagement ends and there’s no additional fee; the diagnostic report is yours to implement on your own or with anyone else.

  • 05 Do you issue invoices? What are your payment terms?

CFDI 4.0 issued against deposit (Mexican fiscal invoice; US clients receive an equivalent international invoice on request). Diagnostic: 50% at kickoff, 50% at written deliverable. Phase 2: 50/30/20 against milestones agreed at project start. Payment: SPEI transfer within Mexico, international wire for US clients.

  • 06 Is Phase 3 (Automation) always billed?

No. We only bill Phase 3 when the automated process beats the redesigned process on hard data—not on feelings. If it doesn’t, we go back to the drawing board or close out the engagement. Phase 3 isn’t billed for the attempt; it’s billed for the result.

  • 07 How fast do I recover the investment?

Our target is for the redesign to pay back the full engagement (Diagnostic + Phase 2) within the first 6 to 9 months of redesigned operation. We quantify it in the written report: man-hours avoided, rework cut, days of month-end close freed up, and margins recovered that today leak through re-entry and uncoordinated handoffs. If the report’s numbers don’t support that payback window, we say so before billing Phase 2.

Diagnostic

Operations diagnostic: 2 weeks, fixed scope, written deliverable.

We map a critical process in your operation and hand you a report with quantified leaks, a redesign proposal and an improvement estimate. If you don’t see the value, we don’t move to phase 2. No retainers. No strings.
